A boutique fitness studio selling 10-class packs at €150 retains 65% of customers across the renewal — meaning 35% buy one pack, attend 6-8 sessions, then drift off. The studio doesn’t lose them because the workout was bad; they lose them because nobody nudged at session 8, the pack lapsed without anyone noticing, and three weeks of inactivity later the member’s gym shoes are at the back of the closet.

1. Track the pack counter on every booking

The single foundation: every class booking decrements the member’s pack counter. Session 1 of 10. Session 2 of 10. Session 3. The counter is visible to the member at every booking confirmation and visible to the studio team on the member’s record.

Without this counter, renewal is guesswork. With it, the system knows exactly when to nudge.

2. Session-7 renewal nudge (the magic moment)

The single highest-leverage message in the protocol fires at session 7 of 10. The timing is deliberate:

  • Sessions 1-6: too early. The member feels no urgency, the nudge is patronising.
  • Sessions 9-10: too late. The pack is ending; the member is already mentally deciding whether to renew or step away. The decision is partially made.
  • Session 7 is the magic moment: the member is on the streak, has 3 sessions left, and isn’t yet stressed about the runway. The nudge feels like service, not pressure.

The message names the streak, the count, the time-pressure (8 weeks validity), and the one-tap renewal action. Conversion on this single message is typically 38-45% — meaning almost half of session-7 members renew before session 10.

3. The session-10 “last session today” message

If the member hasn’t renewed by session 10, the system fires a second nudge — gently, not pushy:

Hi Sofia — your 10th class is today. Loved having you in the room.

Conversion on the second message picks up another ~20-25% of the unconverted cohort. Combined with the session-7 nudge, the total pre-lapse conversion lands around 55-60%.

4. The week-1-after-lapse reactivation

For members who don’t renew before the pack ends, the system fires a single reactivation message 7 days later — once, not in a sequence:

Hi Sofia — missed you in class this week. Pack’s expired but it takes 2 taps to start again. We have these classes this week: • Tue 4 July, 7:00 PM yoga • Wed 5 July, 8:00 AM HIIT • Thu 6 July, 6:30 PM pilates

The one-shot rule is critical. Two reactivation messages in two weeks feels desperate; the studio loses dignity and the member doesn’t come back anyway. One message, well-timed, recovers 15-20% of the would-have-lapsed cohort.

5. Class reminders the night before

Underneath the renewal protocol runs the basic class-reminder flow. Every booked class gets a reminder the night before. Members confirm with a tap. Cancellations open the slot for the next member on the waitlist.

Class reminders are where the pack-counter discipline pays off daily: every booking confirmed = counter decrements correctly = the renewal nudge fires at the right session.

Errors that erode the renewal flow

A few patterns when studios move from manual to system-driven renewal:

  • Renewal nudges sent in batches once a month. Doesn’t work. The trigger has to be the member’s session count, not the calendar month. Members on different pack cycles need different nudge timings.
  • One-size-fits-all “renewals” messaging across class types. Yoga members and CrossFit members have different vocabularies; pilates members and spin members have different cadences. Treatment-specific templates produce notably higher conversion.
  • Too many nudges in the post-lapse window. Two reactivation messages cross the line from service to desperation. One, well-timed, is the right balance.
  • No pack counter visible to the member. When the member doesn’t see “7 of 10” at every booking confirmation, the streak narrative breaks. Visibility is half the motivation.
